Attention — the front door leaks
People can't find the gym, or bounce when they do.
- Acquisition is almost entirely word of mouth; one ~$500 boosted post; a local magazine; referral programs with weak returns.
- The website — the 24/7 front door: event popup misconfigured, schedule page "a disaster" after DIY SEO edits, 10 H1 tags on the homepage, empty sitemap.xml + 0-byte robots.txt, mobile lab score 15/100, "Personal Trainging" typo on the coaching page.
- USPA-certified powerlifting facility — never mentioned on the site. The single best differentiator vs. Planet Fitness is invisible.

First visit — assessments don't flow in
"If we get them in the door, we can sign them" — but the door is hard to open.
- No no-sweat-intro booking link on every page (required by their Two-Brain coaches; Mary didn't know the term).
- Registration form placeholders aren't GoHighLevel variables — submissions arrive messy or not at all.
- Online event payments run through Venmo. No Stripe connected. POS is Clover; the two worlds don't meet.

Member — the gym itself delivers
7,000 sq ft of iron · 1,900 sq ft strongman arena · CrossFit affiliation pending · Hyrox coming
- Summer spike was underpriced → members wouldn't convert at real prices → the slide began. Pricing lesson learned; the CrossFit affiliation will push prices up from $48.99.
- 5.0-star reputation, real community, coaches with pro credentials. The product is not the problem.

- The 1,500-member goal — the "step back from the business" number — is unreachable while the back door stays open.
Why it stays stuck — the human layer
- Mary runs GoHighLevel solo after the previous designer raised prices mid-project, then quit the gym entirely.
- She doesn't know what the existing automations do: "I need somebody to tell me what it does so then I know how to work it."
- Google review automation disconnected, reconnected, disconnected again. Nobody knows why.
- Customer acquisition cost is unknown. "I'd rather spend my time personal training because I make more money that way."
